Coaching is a Job with Adrian Ulsh
If you’re a coach charging by the hour, relying on referrals, and constantly chasing the next client—you’re not running a business.
You’re working a job.
In this article, I’ll explain the difference between owning a coaching business and simply having a coaching job, and how to make the shift by installing systems that allow your practice to scale beyond your time.
Coaching is NOT a Business If You’re Trading Time for Money
Let’s be blunt:
If you bill hourly, wait on referrals, or handle every aspect of your coaching manually, you’re stuck in the time-for-money trap.
That’s not a business. That’s employment—with more stress and no benefits.
To build a real, scalable coaching business, you need structure. You need systems.
And that starts by understanding where most coaches go wrong—and how to fix it.
4 Systems Every Successful Coaching Business Needs
After working with coaches for over two decades, I’ve found that the ones who succeed long-term all have four essential systems in place. Without them, you’re spinning your wheels.
1. Lead Generation System
You need a steady, predictable stream of qualified prospects coming to you. Referrals are fine, but they’re not scalable.
Your lead generation system should:
Work even when you’re not
Position you as an expert
Create demand for your coaching
2. Sales Conversion System
Once leads come in, you need a consistent way to turn those prospects into paying clients.
That means having:
A repeatable sales conversation or closing framework
A method to show value before you sell
Confidence that you can close without being “salesy”
3. Client Results System
Clients stay (and refer others) when they get results—especially financial results.
A results system ensures:
Quick wins for new clients
A structured roadmap to follow
Visible progress they can track and measure
4. Support & Retention System
Even the best clients will need help between sessions. Your support system gives them ongoing access without draining your time.
This could include:
Office hours
Group coaching
Templates, videos, and training libraries

From Solopreneur to Scalable Business: The 6-Figure Shift
Once you implement these four systems, you’re no longer reacting—you’re operating with intention. That’s how you go from a 5-figure side hustle to a 6-figure coaching business.
But if you want to take it to 7 figures, you’ll need to go one step further.
How to Build a 7-Figure Coaching Company
Here’s the difference between a coaching business and a coaching company:
A coaching business relies on you
A coaching company runs because of you
Once you master these systems, you can teach them to others. That’s when you begin building a team of coaches who operate under your guidance.
You become the mentor, not just the coach.
Here’s how it works:
Train other coaches in your systems
Support them in signing clients
Take a percentage of their revenue as the advisor or mentor
Free yourself from client delivery while scaling income
This is how coaching becomes an asset—not just an activity. A real company you can grow, scale, and even sell.
Final Thought: Stop Having a Job, Start Building a Business
If your calendar stops… and your income stops… you don’t have a business. You have a job.
Install these systems. Build your lead flow. Automate your delivery. Train others.
And start creating a business that can grow without burning you out.
In my next article, I’ll break down each of these systems in detail and show you exactly how to implement them.
Until next time,
